Avrora.ua: performance marketing in the Kaizen style

UA Бекграунд Мультимаркет «Аврора» - найбільша в Україні мережа магазинів формату one dollar store, яка налічує більш 1370 торгових точок. Тривалий час Аврора де-факто працювала саме офлайн, але з повномасштабним вторгненням стало зрозуміло, що бізнес має посилити свої позиції в онлайні. Відтак компанія вирішила додати в стратегію інтернет-магазин та зростити продажі через e-commerce канал.  Виклик Попри те, що ринок e-commerce дуже конкурентний, компанія разом з агенцією вирішили розробити таку стратегію просування, яка б окрім performance цілі – масштабувати онлайн продажі із заданими обмеженнями по ROMI, могла б ще й привчити споживачів до думки, що вигідні покупки в Аврора можна здійснювати ще й онлайн. Додатковим обмеженням для агенції було виключення зі стратегії просування УСІХ брендових запитів. Ціль Збільшення продажів через e-commerce канал при заданному обмеженні ROMI не нижче ніж 100%. Інсайт/ідея у відповідь на виклик Ми розуміли, що всі покази і бюджети на себе потягнуть популярні товари (з високою частотою запитів), за якими найбільша конкуренція в аукціоні. Тож в такій ситуації було б надскладно досягнути поставлених задач. Тому народилась ідея розділити товари на топові і не популярні групи товарів (по запитам в пошуці). Збираючи дешевший трафік по не популярним товарам нам вдалось згенерувати ТОВАРОБІГ, а працюючи з групою популярних товарів, ми привчили онлайн-шоперів до покупок на avrora.ua. Стратегія націлюватись на менш конкурентні товари народилась у відповідь на філософію бізнесу, який в офлайні спочатку стрімко розвивася в маленьких містечках і віддалених від центрів регіонах, куди не заходили великі гравці, а лиш потім масштабувався на великі міста. Інновація При заданих бізнес обмеженнях по не викорисатнню брендових запитах зуміли поєднати перфіоменс інструменти для досягнення результату. Реалізація 1. Аврора чітко наслідує культуру Lean, або бережливого виробництва. Тому, спочатку ми налаштували наскрізну аналітику для ріал-тайм аналізу онлайн продажів. Це крок дав повне розуміння процесу та запобіг втратам ефективності. 2. Далі сформували категорійну структуру А саме, розділили каталог товарів на два табори: популярні і не популярні товари (високочастотні і низькочастотні). Пріоритезували товари за відповідними критеріями: категорія, наявність, ціна. Одразу прибрали товари з дуже низькою ціною. На непріоритетні товари було віддано 70% бюджету. 3. Визначили окремо ТОП товари та запустили для них окрему РК Performance Max (решта 30% бюджету). Це дозволило сконцентрувати рекламний бюджет цього розумного типу кампаній на найбільш прибуткових та популярних продуктах, що в свою чергу позитивно вплинуло на загальну результативність. 4. І на завершення, за допомогою спеціалізованого сервісу покращення фіда, додали на картки товарів бренд-айдентику (лого, кольори, ціну та візуально привабливу рамку), що окрім продажів дозволило нам підвищити впізнаваність бренду в інтернеті Результати У такий спосіб ми всього за 3 місяці з моменту початку співпраці збільшили продажі у 2,3 рази і вийшли на позитивний ROMI для performance кампаній з -20% до 50%, і через певний час досягли більше ніж 100% (без брендового трафіку). Завдяки постійним покращенням і правильно вибраній стратегії, за період з серпня по грудень avrora.ua збільшила свою частку в структурі бізнесу, отримала у 2,7 рази більше транзакцій, які згенерували для інтернет-магазину +221% доходу. ENG Background Multimarket "Aurora" is the largest Ukrainian one-dollar store network with more than 1,370 shops. Aurora de facto worked offline for a long time, but with the full-scale invasion, it became clear that the business had to strengthen its online position. Therefore, the company decided to add to its strategy online store aurora.ua and increase sales through the e-commerce channel. Challenge Even though the e-commerce market is highly competitive, the company together with the agency decided to develop such a performance strategy, which, in addition to scaling online sales with set limits on ROMI, could also get used by consumers to the idea that profitable shopping is possible in Aurora online. An additional restriction for the agency was the exclusion from the promotion strategy of ALL brand inquiries. Goal Increase sales through the e-commerce channel with a given ROMI limitation of not less than 100%. An insight We understood that all the impressions and budgets would be spent on the popular products (on high-frequency queries), for which there is the greatest competition in the auction. So in such a situation, it would be challenging to achieve our goals. Therefore, the idea was born to divide the product catalogue into TOP and NON-popular groups of goods (by queries in Google search). By collecting cheaper traffic on unpopular goods, we managed to generate TURNOVER, and by working with a group of popular goods, we got online shoppers used to shopping at avrora.ua. The strategy of targeting less competitive products was born in response to the philosophy of the business, which first developed rapidly in small towns and regions far from the centres, where big players did not enter. And only then scaled to large cities. Innovation Under the specified restrictions by brand queries, we found a way how to optimize the product catalogue in order to increase sales and the profitability of advertising campaigns. Realization 1. Aurora follows the Lean culture. Therefore, we first set up end-to-end analytics for real-time analysis of online sales. This step gave a complete understanding of the process and prevented efficiency losses. 2. Next, a category structure was formed, namely, the product catalogue was divided into two camps: high-frequency and low-frequency goods. Products were prioritized according to the relevant criteria: category, availability and price. Low-cost products were immediately removed. 70% of the budget was allocated to non-popular goods in search. 3. TOP products were launched in a separate Performance Max campaign (by 30% of the budget). This made it possible to concentrate the advertising budget of this smart type of campaign on the most profitable and popular products, which positively affected the overall performance. 4. And finally, with the help of a specialized feed improvement service, we added a brand identity (logo, colours, price and a visually attractive frame) to the product cards, which, in addition to sales, allowed us to increase brand recognition on the Internet. The results In this way, in just 3 months since our cooperation with Aurora, we increased sales by 2.3 times and reached a positive ROMI for performance campaigns from -20% to 50%, and after a certain time, we reached more than 100% (WITHOUT branded traffic). Thanks to constant improvements and a correctly chosen strategy, during the period from August to December, avrora.ua increased its share in the business structure, received 2.7 times more transactions, which generated +221% of income for the online store.
